Sponsorship Plan: Sustaining Open Intelligent Textbooks

Why Sponsorship?

This plan outlines a practical, values-aligned approach to sponsorship that keeps every textbook free and open while covering the real costs of creating them.

Executive Summary

The Intelligent Textbooks project is committed to making high-quality education accessible to all through free, open-source textbooks. Creating these textbooks has real costs: AI image generation for covers and diagrams, API calls for content generation, and the time required to maintain 70+ case study textbooks.

Sponsorship is not about profit. It is about cost recovery so this project can sustain itself and continue growing. Every textbook remains free under the CC BY-NC-SA 4.0 license, and sponsors receive recognition and tangible rewards rather than content influence.

The strategy has three pillars:

  1. GitHub Sponsors for recurring individual and organizational support
  2. Axiom the Owl merchandise through a partnership with ShilpiWorks for custom laptop stickers and laser-cut bookmarks
  3. Conference and workshop bundles to spread awareness

Pros and Cons with Objective Metrics

Revenue Streams

Four Complementary Revenue Streams

Each stream serves a different audience and timeline. GitHub Sponsors is the foundation; merchandise adds tangible value; conferences build awareness; grants are a long-term goal.

1. GitHub Sponsors (Primary)

  • Individual sponsors at \(5-\)50/month tiers
  • Organizational sponsors at \(100-\)500/month
  • One-time contributions for milestones (e.g., "Fund the next 10 textbooks")
  • Requires creating .github/FUNDING.yml (does not exist yet)

2. Axiom the Owl Merchandise via ShilpiWorks

  • Custom vinyl laptop stickers featuring all 8 Axiom emotional states
  • Laser-cut wood or acrylic bookmarks with Axiom silhouette
  • Per-textbook custom variants (70+ textbooks = 70+ unique Axiom designs)

3. Conference and Workshop Bundles

  • Standard bundle: 5-sticker variety pack + bookmark + info card with QR code
  • Workshop kit: themed sticker matching workshop topic + bookmark + QR card
  • Target price: $5-10 per bundle to cover costs plus shipping

4. Grant Funding (Long-term)

  • NSF grants for open educational technology
  • UNESCO OER funding opportunities
  • Foundation grants targeting educational equity
  • Note: Grant writing is time-intensive; this is a Phase 4+ activity

ShilpiWorks Partnership

Axiom Goes Physical

ShilpiWorks creates products through a "human + machine" collaboration model, which mirrors how this project uses AI to create textbooks. A natural partnership.

Partner Details

  • Website: shilpiworks.com
  • Contact: arun@netrii.com
  • Specialty: Vinyl stickers, laser-cut bookmarks, and art pieces
  • Philosophy: "Human + Machine" collaboration, aligning with this project's AI-assisted approach

Axiom Sticker Line

Stickers available in all 8 emotional states, matching the existing mascot assets in docs/img/mascot/:

State Description Best For
Welcome Wings open, greeting pose Conference giveaways
Neutral Calm, steady presence General distribution
Explain One wing raised, teaching Workshop participants
Thinking Wing to chin, reflective Study group gifts
Tip Pointing gesture Pro-tip reward
Encourage Thumbs-up wing Sponsor thank-you
Warning Cautionary pose Fun collector item
Celebrate Wings spread, joyful Milestone rewards

Sizes: Small (2"), Medium (3"), Large (4") - weather-resistant vinyl

Laser-Cut Axiom Bookmarks

  • Wood or acrylic material with Axiom silhouette
  • Engraved with "Building Intelligent Textbooks" and site URL
  • Optional subject-specific text on reverse

Per-Textbook Custom Variants

The most distinctive part of this merchandise strategy. With 70+ case study textbooks, AI can generate subject-specific Axiom variants:

  • Axiom holding a qubit (quantum computing textbook)
  • Axiom with a geometry compass (geometry course)
  • Axiom at a circuit board (circuits course)
  • Axiom with a data chart (data science course)
  • Axiom examining DNA (bioinformatics course)

This uses the same AI image generation workflow the project already uses for covers and mascot poses.

Fulfillment Model

  • ShilpiWorks handles production
  • Dan coordinates orders
  • GitHub Sponsors tier fulfillment: collect shipping address in sponsor welcome flow
  • Conference orders: pre-order batch from ShilpiWorks 4-6 weeks in advance

Tiers Named After Axiom's States

Each tier is named after one of Axiom's emotional states, creating a natural progression from reflection to celebration.

Individual Tiers

Tier Monthly Axiom State Benefits
Thinking $5 Reflective (wing to chin) Name in SPONSORS.md; sponsor-only GitHub Discussions
Encouraging $10 Thumbs-up wing Above + 1 Axiom laptop sticker (choice of pose) mailed annually
Explaining $25 One wing raised, teaching Above + laser-cut Axiom bookmark
Celebrating $50 Wings spread, joyful Above + full merch kit + name on sponsor recognition page + early access to new textbooks

Organization Tiers

Tier Monthly Benefits
Supporting Org $100 Logo on sponsor page; 5 sticker packs for team; quarterly LinkedIn mention
Champion Org $250 Above + co-branded Axiom variant sticker (Axiom with org logo)
Founding Org $500 Above + named acknowledgment in all new textbooks; quarterly call with Dan; custom merch bundle for events

Every Level Matters

Even the $5 Thinking tier contributes meaningfully. A single AI image generation call costs \(0.02-\)0.10, so $5/month funds 50-250 generated images.

Measurement Dashboard

Are We Meeting Our Goals?

Review these metrics monthly. Honest measurement prevents mission drift and ensures sponsorship remains a net positive.

Monthly KPIs

KPI How to Measure Target
Monthly AI/API Costs Sum API invoices (OpenAI, Anthropic, image generation) Document baseline in Month 1
Sponsorship Revenue GitHub Sponsors dashboard Cover 80% of costs by Month 6
Total Sponsor Count GitHub Sponsors dashboard 20 sponsors by Month 6
Sponsor Retention Rate (Retained / start of month) x 100 >75%
New GitHub Stars (monthly) GitHub insights Maintain or increase growth rate
Issue Sentiment Tag issues as sponsor-driven vs. organic <20% sponsor-driven
Merchandise Orders ShilpiWorks order log 10+ orders/month by Month 6
Fulfillment Time Date ordered to date shipped <2 weeks
Admin Time Self-reported weekly log <2 hours/week
Content Creation Time Self-reported weekly log No decrease from baseline
LinkedIn Engagement Impressions and comments on sponsor announcements >80% positive sentiment

Quarterly Review Process

  1. Update the scoring dashboard (green/yellow/red table)
  2. Post a brief public update for sponsors on GitHub Discussions or LinkedIn
  3. Adjust tiers or merchandise strategy based on data
  4. Go/no-go decision on advancing to next phase

Risk Mitigation

Managing Risks Proactively

Each risk has a measurable trigger and a specific response. If thresholds are crossed, act immediately rather than waiting for the quarterly review.

Risk Trigger Immediate Action Escalation
Mission Drift >20% of issues are sponsor-driven Post editorial independence statement Pause org sponsorship tiers
Admin Overload >4 hours/week on sponsor tasks Automate recognition page; batch fulfillment quarterly Simplify to 2 tiers; drop physical merch
Commercialization Perception 3+ negative LinkedIn/GitHub comments Add FAQ on cost-recovery vs. profit; link to Mission and Values Rebrand as "sustainer" language
Fulfillment Delays >3 weeks order-to-delivery Communicate delay; identify bottleneck Switch to digital-only rewards
Low Uptake <10 sponsors after 3 months Increase LinkedIn promotion; create case study of what sponsorship funds Switch to one-time donation model (Ko-fi)
License Conflict Any concern about CC BY-NC-SA 4.0 and sponsorship Review with community; NonCommercial applies to content, not project fundraising Publish explicit legal FAQ
