Validation and Persona Quality

Persona Validation is the process of determining whether a persona is sufficiently grounded and useful for its stated purpose. Validation can compare the profile with source research, ask relevant customers or experts to review it, test predictions against observed behavior, and examine whether outputs improve decisions.

Validation is not a vote on whether the persona “feels real.” A vivid profile may receive approval because it resembles a familiar stereotype. Use evidence and task criteria. Persona Overlap is shared content or behavior across profiles. Some overlap is natural because customers share tasks and market conditions. Excessive overlap wastes evaluation effort and can create false confidence when several near-duplicate personas agree.

Persona Coverage is the extent to which the portfolio represents relevant needs, behaviors, contexts, journey states, risks, and testing roles. Coverage should be assessed against the research decision, not against every imaginable customer.

Persona Diversity is meaningful variation across the portfolio. It can include behavior, need, culture, access, language, risk, value, channel, experience, and relationship state. Visible demographic variety without changed decision logic is token diversity.

Persona Balance is the distribution of influence in the evaluation. A portfolio can contain diverse personas yet give one group more runs, louder discussion roles, or heavier scoring weight. Balance does not always mean equal weight; unequal weight must be explicit and justified.

Persona Refinement is an intentional improvement based on new evidence, failed tests, changed purpose, or clearer distinctions. Refinement may remove unsupported detail, narrow an overbroad profile, split one persona, merge duplicates, add context, or change uncertainty labels.

Do not edit a production persona silently. Persona Versioning records identifiable releases and their changes. A version record should include identifier, date, owner, purpose, source updates, field changes, expected behavioral effects, tests run, approval, and deprecation status.
