Framework Before Score¶
An Evaluation Framework is the organized system connecting a decision, evidence, criteria, method, scoring, interpretation, and action. A framework answers why the evaluation exists and how results will be used. A score without that structure can make arbitrary judgment look objective.
An Evaluation Criterion is one standard used to judge the asset, such as clarity, trust, relevance, accessibility, or differentiation. A criterion needs a definition, scope, evidence rule, and decision connection. “Quality” is too broad unless decomposed.
An Evaluation Rubric describes how evidence is judged across criteria and performance levels. It supports consistency, comparison, review, and learning. A rubric should not force every meaningful reaction into a number.
A Rubric Dimension is a distinct aspect of performance within the rubric. Clarity might include offer comprehension, term comprehension, and action comprehension. Dimensions should be sufficiently independent to reveal where a problem occurs.

Completeness and Fairness¶
Rubric Completeness is the extent to which a rubric covers the important criteria and failure modes for its purpose. Completeness is not maximum length. A rubric is complete enough when omitted dimensions are unlikely to change the decision or hide material harm.
Test completeness with stakeholders, personas, prior failures, journey stages, expert standards, and edge cases. Include an “other evidence” field so unexpected findings are not discarded because the rubric lacked a category.
Rubric Fairness concerns whether criteria, evidence, and scoring treat relevant perspectives justly. A rubric may unfairly reward one language style, channel, device, ability, culture, or customer goal. Fairness review asks who helped define success, who carries the cost of failure, and whether equal scores represent equal experience.
Fairness checks include:
- Criteria are relevant to the stated decision.
- Accessibility is integrated rather than optional.
- Cultural language is reviewed in context.
- Missing evidence does not become a low customer score.
- Minority high-severity findings remain visible.
- Weighting does not hide vulnerable audiences.
- Reviewers can challenge and document an anchor.

Scoring Systems and Rating Scales¶
A Scoring System defines how judgments are represented and combined. It may use categories, ordinal ratings, counts, binary checks, or mixed methods. Choose the simplest system that supports the decision.
A Rating Scale is an ordered set of response options. An ordinal scale indicates order but not equal distance. The difference between ratings one and two is not guaranteed to equal the difference between four and five.
Scale Anchors describe observable conditions for each rating. Anchors improve consistency and make disagreement diagnosable. Include “insufficient evidence” and “not applicable” where needed; forcing a score creates false precision.
Scoring Guidance explains how to apply anchors, select evidence, handle borderline cases, record uncertainty, and resolve disagreement. Guidance should include examples and counterexamples without overfitting one asset.

Weighting and Normalization¶
Weighted Criteria assign different influence to criteria based on decision importance. Weighting must be explicit, justified, and tested. A high weight for conversion could hide trust or accessibility harm if the framework allows compensation.
Use noncompensatory gates for conditions that cannot ethically be traded away. An asset with an unsupported legal claim should not pass because its visual score is high.
Score Normalization transforms scores to a common scale or adjusts for different ranges. Normalization can support comparison but can also imply comparability where constructs differ. Document the formula and preserve original scores.
A simple weighted score is:

Perform sensitivity analysis. Change plausible weights and observe whether the decision changes. If a tiny adjustment reverses the recommendation, report instability rather than one authoritative score.

Confidence and Evidence¶
A Confidence Rating expresses how strongly a finding is supported for a stated use. It should consider evidence quality, grounding, consistency, independence, missing data, and contradiction. A confidence rating is not the same as the criterion score.
Evidence Collection is the planned capture of observations, quotations, behaviors, model outputs, source records, and reviewer notes. Collection should preserve source, time, version, context, method, and permissions.
Supporting Evidence is the specific material used to justify a finding. Evidence should be traceable and relevant. A page quotation can support a clarity interpretation; it cannot prove customer prevalence.
Evidence Quality concerns relevance, credibility, independence, recency, completeness, and fitness for the claim. Several low-quality sources do not automatically become strong evidence.

Factual Critique and Emotional Reaction¶
A Factual Critique identifies verifiable issues such as an inaccurate claim, missing term, broken link, unreadable contrast, or inconsistent price. It should cite the source and route correction to the responsible owner.
An Emotional Reaction describes a feeling or affective interpretation, such as relief, skepticism, confusion, urgency, or exclusion. In a synthetic persona, it is a simulated hypothesis shaped by the profile and context. Do not report it as a customer's actual emotion.
Both matter. A factual error can cause distrust, while an accurate message can still feel threatening or irrelevant. Keep the evidence types separate so verification and customer validation are appropriate.

Trust and Clarity Scores¶
A Trust Score represents a structured judgment about credibility, transparency, competence, benevolence, or reliability under defined conditions. Trust is multidimensional and contextual. Avoid presenting one number without the dimensions and evidence beneath it.
A Clarity Score represents how well the intended audience can understand relevant meaning and action. Dimensions may include offer, audience, value, terms, proof, and next step. Clarity is not simplicity alone; an oversimplified message can hide important information.
Separate scores by persona and context before aggregating. A page can be clear to an experienced buyer and unclear to a new customer. Report evidence, anchor, confidence, and missing information with every score.

Piloting and Calibrating a Rubric¶
Pilot with representative assets, personas, routine cases, and failures. Have reviewers score independently, then discuss where ratings differ. Revise definitions and anchors rather than demanding agreement.
Measure agreement carefully. High agreement can mean clear guidance or shared bias. Low agreement can indicate ambiguous anchors, different evidence, or genuinely complex judgment. Preserve rational disagreement.
Review score distributions for ceiling, floor, and unused levels. Test whether the rubric differentiates assets known to differ. Examine fairness across languages, devices, contexts, and accessibility needs. Revalidate after major asset or strategy changes.
Governing Scores and Decisions¶
Define how scores enter decisions before seeing results. A score may trigger revision, additional research, expert review, or a release gate. Avoid thresholds selected after the team knows which asset they favor. Document the rationale and test the consequences of cases just above and below a threshold.
Keep the full evidence record beside every aggregate. Decision-makers should be able to expand a trust score into dimensions, anchors, citations, persona contexts, confidence, disagreement, and missing data. If the dashboard cannot reveal that path, it hides rather than summarizes.
Establish override rules. A qualified reviewer may override a rating when evidence was misclassified or an anchor fails, but the system should preserve original value, replacement, reviewer, time, evidence, and rationale. Repeated overrides signal that the rubric, training, or asset category needs revision.
Calibrate reviewers with worked cases. Each reviewer scores independently, cites evidence, and states confidence. Discussion begins with evidence selection, then anchor interpretation, then rating. If reviewers selected different evidence, asking them to “agree on the number” skips the real issue.
Use periodic drift checks. Reviewers, prompts, models, customer expectations, and brand strategy change. Rescore a small stable case set and compare patterns. A shift may reflect drift or an appropriate response to new standards; investigate before forcing historical consistency.
Avoiding Common Scoring Traps¶
Several patterns make rubrics look scientific while weakening decisions:
- False precision: reporting 82.4 when anchors support only broad ordinal judgments
- Compensation: allowing strong aesthetics to cancel a severe trust or accessibility failure
- Double counting: scoring the same evidence under several overlapping dimensions
- Weight laundering: hiding strategic preferences inside numerical weights
- Missingness bias: treating absent information as ordinary poor performance
- Aggregation bias: averaging across personas whose contexts should remain separate
- Confidence confusion: using model certainty as confidence in evidence
- Metric fixation: optimizing the score while degrading the underlying experience
Counter these traps with simple scales, explicit gates, dimension review, weight justification, missing-data states, segmented reporting, calibrated confidence, and qualitative evidence.
From Finding to Action¶
Scores should help prioritize investigation and improvement, not replace judgment. Connect each material finding to an owner, decision, action, and validation plan. A low clarity score might lead to message revision and comprehension testing. A low trust score may require proof, policy, product, or service changes rather than copy alone.
Use action categories:
- Correct verified factual or technical failure.
- Revise the asset and rerun controlled evaluation.
- Investigate a synthetic or ambiguous finding with customers.
- Escalate privacy, fairness, legal, or high-severity risk.
- Accept a limitation with documented rationale.
- Take no action when evidence is insufficient or irrelevant.
Report decisions that reject a recommendation as carefully as decisions that accept it. The goal is accountable reasoning, not automatic obedience to a rubric.
Finally, set a retirement condition for each metric. A criterion should be revised or removed when it no longer connects to the decision, cannot be measured fairly, duplicates another dimension, or creates behavior that harms the customer outcome. Keep historical results interpretable by recording the effective dates of rubric versions. Never compare totals across versions without explaining changed criteria, anchors, weights, or missing-data rules. If a trend disappears after a rubric change, investigate whether the experience changed or only the measurement did.
This discipline turns scoring into a transparent research aid. It also gives reviewers permission to say that a number is not meaningful for a particular claim, customer, or context—an answer that is often more responsible than completing every dashboard cell.
Worked Example: Pricing Page Rubric¶
A team creates a pricing-page framework. Criteria include offer clarity, total-cost clarity, trust, evidence, action clarity, and accessibility. Each criterion contains dimensions and five anchored levels plus insufficient evidence.
The first pilot reveals redundant clarity dimensions and a trust criterion dominated by visual polish. The team adds transparency and qualification, merges duplication, and makes accessibility a gate rather than a low-weight bonus.
Personas score independently and cite exact page elements. A factual reviewer verifies prices and terms. Emotional reactions remain synthetic hypotheses. Confidence is moderate when runs are stable but customer validation is absent.
Sensitivity analysis shows the preferred page changes when trust weight moves slightly. The team reports the instability and schedules customer task testing rather than hiding it behind one normalized total.
